inventory management of a technology retailer with long import lead times is diagnosed, the objective is to propose a category-based prioritization model that optimizes replenishment and reduces lost sales, the hypothesis states that a KPI–AHP–ABC scheme raises service level and recovers revenue without materially increasing working capital, and the project is justified by the impact of stockouts on customer satisfaction and profitability. A mixed case study was conducted at SmartStores S.A. over 760 SKUs: sales and inventory data (Jan-2023 to Jun-2025) were cleaned and segmented, KPIs were defined, AHP judgments with acceptable consistency were elicited, a composite score was computed, and an ABC classification was derived; the policy was validated via Monte Carlo using Q4-2024 demand; Python and Excel were used, and brief interviews with customers and advisors were collected. Results showed that 19% of SKUs concentrated 71% of the weighted value, the proposed policy increased fill rate from 91% to 97% while keeping working capital roughly unchanged (+0.8%), it estimated ~USD 158,000 in quarterly recovered sales, and it reduced stockouts in 27 class-A SKUs. It is concluded that the model aligns replenishment with strategic priorities, improves availability and profitability, and is replicable as a baseline for category management.

Se diagnostica la gestión de inventarios en un retail tecnológico con altos tiempos de importación, estableciéndose como objetivo proponer un modelo de priorización por categorías que optimice la reposición y reduzca ventas perdidas; se plantea la hipótesis de que un esquema KPI-AHP-ABC eleva el nivel de servicio y recupera ingresos sin aumentar significativamente el capital de trabajo, y se justifica por el peso de los quiebres de stock en la satisfacción del cliente y la rentabilidad. Se aplicó un estudio de caso mixto en SmartStores S.A., sobre 760 SKU: se limpiaron y segmentaron datos de ventas e inventario (ene-2023–jun-2025), se definieron KPI, se obtuvieron juicios AHP con consistencia aceptable, se calculó un puntaje compuesto y la clasificación ABC; se validó la política mediante simulación Monte Carlo con demanda de Q4-2024; se usaron Python y Excel, y se levantaron entrevistas breves a clientes y asesores. El 19 % de los SKU concentró el 71 % del valor ponderado; la política propuesta elevó el fill-rate del 91 % al 97 % manteniendo el capital de trabajo ~+0,8 % y estimó ventas recuperadas por ~USD 158 000 trimestre, reduciendo quiebres en 27 SKU clase A. Se concluye que el modelo alinea la reposición con prioridades estratégicas, mejora disponibilidad y rentabilidad y resulta replicable como base de gestión por categorías.
